The History
In 2021, Terra Kaffe partnered with a third-party Internet of Things (IoT) platform provider to bring a connected espresso machine to market. Most connected appliances require more than Bluetooth alone: a WiFi component is what keeps a machine connected from any location, not only when a phone is nearby. Building proprietary WiFi connectivity firmware, cloud infrastructure, and a mobile application from the outset represents a substantial engineering investment, and partnering with an established platform allowed Terra Kaffe to focus its early resources on machine performance and espresso quality. That partnership supported the launch of the original TK-02 in 2023.
By 2022, it had become clear that the third-party platform placed a ceiling on Terra Kaffe's product roadmap. The TK-02 launched with several product limitations that were not the result of a lack of vision, but a consequence of building on infrastructure the company did not own or control.
The Limits of Building on a Third-Party Platform
Terra Kaffe's long-term product plan always included owning its own connectivity firmware, giving the company full flexibility and control over the machine's cloud and mobile experience rather than operating within the constraints of a third-party platform. In 2024, Terra Kaffe attempted to renegotiate its agreement with its existing platform partner, seeking expanded access and support to build the features its community was requesting.
The level of product support available through that partnership did not allow for the roadmap Terra Kaffe wanted to pursue, and continuing to build within those constraints was inconsistent with the company's product goals. This made the direction clear: continue operating within the limitations of a third-party platform, or invest in an in-house alternative.
Building Our Own Firmware, Cloud, and App In-House
Beginning in late 2025, Terra Kaffe's engineering team designed and shipped an entirely new connected platform for TK-02 machines, from the ground up, in approximately ten months. The new platform includes custom firmware running on the machine's WiFi radio hardware, a purpose-built cloud backend on Microsoft Azure (Azure IoT Hub for device communication, Blob Storage for data), a new communication schema designed to support both current functionality and the TK-02's future roadmap, and new mobile applications. Firmware, cloud infrastructure, communication protocol, and mobile app were all designed, built, and are now owned entirely by Terra Kaffe. Developing any one of these components independently is a significant undertaking; developing all four concurrently, while continuing to support machines already deployed in customers' homes, required a substantial engineering effort completed within a compressed timeline.
Why We Migrated Now, and What Trade-offs We Made
Terra Kaffe's migration timeline was driven by an external deadline: support from the previous platform partner ends December 31, 2026. After that date, any machine that has not migrated to Terra Kaffe's new platform will permanently lose the ability to connect to the internet unless it receives a physical WiFi module replacement. Given this deadline, Terra Kaffe made a deliberate trade-off: launch the migration once the cloud backend and machine firmware were stable and reliable, even though the companion mobile app still had known issues that had not yet been fully resolved. The alternative, delaying launch until every component was polished, risked leaving machines without internet connectivity once the previous partner's support window closed. Terra Kaffe determined that shipping a functional, fixable migration on schedule was preferable to a more polished migration that arrived too late to matter for machines approaching a permanent loss of connectivity.
Impact to Customers
The primary source of customer disruption was the account migration process. When a machine received the firmware update (delivered over-the-air) that moved it from the previous platform to Terra Kaffe's new platform, the existing mobile app (version 1.0) prompted the customer to download the new app (version 2.0) and migrate their account. Simple in theory. In practice, many customers had not used their account credentials since initial machine setup and no longer remembered their password. This created a gap between the legacy authentication service and Terra Kaffe's new, in-house authentication system: the machine itself had already migrated successfully, but the customer's app access had not yet been re-established, which made it appear as though the machine was no longer connected. Machines affected by this issue were not lost, damaged, or disconnected from Terra Kaffe's platform. The delay was limited to app-level account access. Full ownership of the connected platform stack enables product capabilities that were not feasible on a shared, third-party platform, including:
- Coffee Passport: multi-user profiles that let multiple people share one machine with individual preferences and settings
- Family profiles for managing personal settings under a single account
- Expanded access to the machine's lower-level grinder and brewing functions directly from the app
- Deeper integration between the machine, the mobile app, the online account portal, and TK-Hub
- A path to GDPR-compliant localization, supporting future expansion into markets Terra Kaffe was previously unable to serve
- Predictive maintenance based on direct access to machine telemetry
- Machine-learning-driven replenishment for consumables
